The WHY — Why Relationship Coaching Changes Culture
Vision + Mission + Goal = A CLEAR™, High-Performing Team
VisionDevelop a team that operates from genuine clarity — leading with intention, communicating with courage, and building trust that compounds over time
MissionCoach individuals through the CLEAR™ Framework to unlock the relational and leadership clarity that drives lasting culture change
GoalBuild a culture where clear leadership is the standard — not the exception — and results compound because relationships are healthy

Every leader wants a high-performing team. But performance built on unclear expectations, strained relationships, and reactive communication is borrowed momentum — and borrowed momentum always runs out. People do not bring their best thinking, most generous leadership, or deepest trust when they are operating in confusion, conflict, or disconnection. The CLEAR™ System addresses the root cause: the quality of every relationship at every level of your organization.

The Coaching Difference

"When leaders coach the whole relationship — not just the professional output — something irreversible happens. People begin to own their own clarity. They stop waiting to be managed into alignment and start building it intentionally. That shift — from reactive compliance to CLEAR™ ownership — is the culture change every leader is actually looking for."

Layla McGlone · Capacity OS™ · CLEAR™ System
WHAT CLEAR™ COACHING DOES THAT TRAINING PROGRAMS CAN'T
Creates psychological safety for honest conversations about communication, conflict, and what is actually costing the team their best
Moves people from passive culture recipients to active architects of their own leadership clarity across all five CLEAR™ pillars
Builds trust through consistent presence — a coach who shows up every session for the whole leader, not just the performance scorecard
Develops whole-person leadership capacity — Clarity, Leadership, Engagement, Alignment, and Results — not just professional skill sets
Produces measurable behavior change through Action Plans, CLEAR™ pillar check-ins, and honest accountability
Gives leaders a framework for relational growth they can return to again and again — compounding in value across every season of leadership

Before You Begin — Three Decisions to Make First
Clarity before launch protects everything that follows

Before you introduce the CLEAR™ System to your organization or coaching practice, get clear on these three questions. The answers will shape your invitation, your scheduling, your tool selection, and ultimately your results.

Who Will Coach?
Not everyone is ready to facilitate CLEAR™ coaching. Look for leaders with high EQ, a genuine investment in others' growth, and the capacity to hold space without fixing or prescribing. Consider internal coaches, an external operator, or a hybrid model. Complete your own CLEAR™ system first — always.
Who Will Be Coached?
Identify the leaders and team members who would benefit most right now — and who are ready. CLEAR™ coaching works best when the coachee is willing and hungry for growth, not assigned against their will. Start with people who already sense the connection between their relational health and their professional results.
What Are Your Desired Outcomes?
Name what success looks like before you start. Is it reduced conflict? Greater team clarity? A culture where communication is honest and courageous? The more specific your outcomes, the easier it becomes to measure progress, adjust the approach, and celebrate the wins that matter most.

The Email Invitation — Your Launch Template
Your invitation sets the tone for everything that follows — make it feel like an honor

The way you invite someone into CLEAR™ coaching communicates the value of what you are offering before they've opened a single tool. It should feel personal, specific, and genuinely honoring. Personalize boldly. Brackets indicate fill-in fields.

Onboarding Your Coachee
What to know — and do — before you meet
Your Prep as Coach
Complete your own Capacity Wheel™ before their session — know your current CLEAR™ baseline
Have your Welcome Letter and Coaching Commitments ready to share
Prepare the Coaching Schedule to complete together at Session 1
Bring the 30/90/180-Day CLEAR™ Goals Sheet
Know your #1 opener question in advance
Set your intention: you are there to call out their leadership greatness, not fix their problems
Your Coachee's Prep
Confirm appointment is in their calendar with the meeting link
Ask them to complete the Capacity Wheel™ before Session 1
Let them know: this is a safe, confidential space — no judgment, only growth
Tell them the session ends on time — always
Explain "Good & New" so they arrive ready to celebrate something
Ask them to arrive with one leadership challenge they've been carrying

The Welcome Energy: The first session sets the emotional contract for the entire relationship. Arrive warmed up, grounded, and genuinely excited about this person's leadership potential. Your energy is the first tool you deploy — before you open a single worksheet.

05
Your Scheduling System — Cadence, Calendar & Consistency
Getting your scheduling right is foundational, not administrative

A well-structured calendar communicates that CLEAR™ coaching is a priority — not an afterthought. Choose your cadence, build it into both calendars, and hold it with the same consistency you are coaching your coachee to bring to their own leadership practices.

Option A · Monthly 60-Minute Sessions
1× per month · 12 sessions per year
Ideal for executive leaders, senior coaches, and new relationships
Allows time between sessions for deeper implementation and real-world testing of CLEAR™ practices
Best suited for individual leaders on 6–12 month CLEAR™ coaching contracts
Recommended when depth matters more than frequency
Option B · Bi-Weekly 30-Minute Sessions
2× per month · 24 sessions per year
Ideal for team leaders, managers, and high-accountability leadership programs
More frequent touchpoints create stronger habit loops and faster CLEAR™ momentum
Best suited for team-wide programs or leaders in active communication and culture transition
Recommended when consistency and frequency drive the most growth
SCHEDULING BEST PRACTICES — INSTALL THESE FROM SESSION 1
Use Google Calendar — send the invite immediately. As soon as a session date is agreed on, send a calendar invite with the meeting link. This puts the appointment in both calendars and signals that this is a real, protected commitment.
Batch-schedule the full contract upfront. At Session 1, schedule every session for the full contract period right then and there. When every session is already on the calendar, CLEAR™ coaching becomes part of the rhythm — not something to reschedule monthly.
Set a 24-hour reminder for both of you. Ask your coachee to send their #1 leadership challenge or CLEAR™ focus 24 hours before each session. This creates a powerful pre-session ritual that sharpens focus and ensures both parties arrive prepared.
Protect the session — honor the boundary. Begin on time. End on time. Always. This models the very time stewardship and self-discipline you are coaching them to practice.
Confirm 24–48 hours in advance. A brief message: "Looking forward to our session tomorrow at [time]. Please send your #1 CLEAR™ focus before we meet." This one message builds anticipation, reinforces accountability, and keeps no-shows rare.

The 5 Practices of World-Class Coaches
These are not techniques — they are disciplines. Never stop sharpening them.
01
Active Listening
Most people listen to respond. World-class coaches listen to understand.
Take time to fully listen before forming a response. Let the coachee finish. Resist the urge to problem-solve before they're done speaking.
Mirror back what you hear: "What I'm hearing is… is that accurate?" This practice opens profound ah-ha moments and builds deep trust.
Listen not just to the words but to what isn't being said. Tone, hesitation, and repetition are often more revealing than the content itself.
Take notes. Good notes show your coachee that what they say matters — and help you spot CLEAR™ pillar patterns across multiple sessions.
02
Powerful Questions
Questions are the primary tool of a coach. The right one unlocks everything.
Avoid yes/no questions. Ask open-ended questions that invite reflection and require a real answer about their leadership and relationships.
Ask one question at a time. Stacking three questions is a way of not trusting the first one. Ask. Then wait.
Sit in the silence after a great question. The gold in CLEAR™ coaching is almost always found in the pause.
When in doubt, ask: "What would you tell a close friend in your exact situation?" It bypasses defensiveness and unlocks truth.
03
CLEAR™ Pillar Perspective
You see the whole leader when they can only see the presenting problem.
Your distance from their situation is your greatest asset. A reactive leader cannot see their own patterns clearly — you can.
When someone presents a relational problem, check all five CLEAR™ pillars first. Most team issues have a clarity or leadership root.
Challenge belief systems with care: "Is that always true?" and "Which CLEAR™ pillar is this really coming from?" are powerful pattern-interrupts.
Celebrate forward movement. Sometimes the most important perspective shift is reminding someone how far they have already come as a leader.
04
Concise Action Plans
Talk is cheap. Transformation happens when people take committed, calendared action.
Every session ends with at least one clear, specific Action Plan with a due date and measurable evidence of completion.
Let the coachee generate the plan. When people create their own CLEAR™ commitments, ownership follows naturally.
S.M.A.R.T. is the standard: Specific, Measurable, Achievable, Relevant, Time-bound. Vague leadership plans produce vague leadership results.
At the start of every session, review the previous Action Plans before moving forward. Accountability without review is just encouragement.
05
Positive Reinforcement
Leadership change is hard. Make room for the wins — because they fuel the next step.
Begin every session with Good & New. This is not small talk. It primes the brain for growth and builds the habit of noticing progress.
Name specific wins out loud: "You had the hard conversation you'd been avoiding for six weeks. That took courage. That matters." Generic praise fades. Specific recognition lands.
End every session with affirmation. Not flattery — truth. Tell your coachee what you genuinely observe in them across all five CLEAR™ pillars.
When a coachee struggles, normalize it without lowering the standard: "This is hard — and you're still here. That says everything."
The Coach's Commitment

"We cannot give away what we haven't received. As long as you facilitate this material, work through it yourself. Complete your own CLEAR™ system. Know your own five pillars. Your coachees will feel the difference between a coach who lives this and one who merely teaches it."

Session Anatomy — Structure That Drives Clarity & Action
Every CLEAR™ session has a start, a middle, and an end — use this rhythm every time
Every Session — Regardless of Length
Start with Good & New. Celebrate a leadership or relationship win — however small. The hard work comes — make room for the positive first.
Agree on the #1 CLEAR™ pillar of focus. Name the desired outcome before going deeper into any tool or challenge.
Let the coachee own their plan — they generate the Action Plan, not you. Ownership must be earned, not assigned.
Reference CLEAR™ tools actively. Ask: "Where are you in the Capacity Wheel this week?" "What did the Ambassador Framework surface for you?"
End with affirmation and positive reinforcement. Always. Every session. No exceptions.
The 30-Minute Session

Your Charge — Go Serve at the Highest Level
You didn't stumble into this. You were positioned and purposed for this season of leadership.
You Didn't Stumble Into This.
The leaders you are about to serve have been waiting — whether they know it yet or not. They are operating in reactive mode. They are navigating complex team dynamics with compromised clarity. And you have been given the tools, the framework, and the calling to help them build something different. Step out. Don't shrink back. You've got this.
LEVERAGE YOUR TOOLS
Prepare, don't improvise. The CLEAR™ System is your scaffolding — study the tools before you deploy them. The coach who knows the five-pillar framework becomes the framework in the room. Your coachees will feel the difference between a prepared facilitator and an unprepared one within the first ten minutes.
Each tool is a door. The Capacity Wheel™ opens the door to honest self-assessment. The Ambassador Framework™ opens the door to ownership. The 4P Response Method™ opens the door to courageous communication. The W3D3 Framework opens the door to alignment. Your job is to hold each door open and invite people through — not push them.
LEAD FROM YOUR STRENGTHS
You bring what no tool can. Your lived experience. Your instincts. Your leadership wisdom earned through your own hard seasons. The tools amplify what you bring. They do not replace who you are. Your natural strengths as a communicator, a leader, and a person who genuinely cares — those are your greatest CLEAR™ coaching assets.
Stay curious, not clever. The most powerful CLEAR™ coaching moments come not from having the right answer — but from asking the right question and trusting the silence that follows. Ask more than you advise. Lead with questions before conclusions.
PLAN WELL, DELIVER EXCEPTIONALLY
Preparation is an act of love. When you arrive to a session having reviewed your coachee's CLEAR™ pillar progress, knowing their current leadership challenges, and anticipating where they need to be challenged or supported — your coachee feels it. That level of care communicates: you matter. Your leadership clarity matters. I did not show up empty-handed for you.
Deliver with presence, not perfection. There will be sessions that feel flat. Conversations that go sideways. Moments where you don't know what to say. That is coaching. The standard is not perfection — it is presence. Be there. Stay curious. Hold space. End with affirmation. That is always enough.
REMEMBER WHO YOU'RE SERVING
Your coachees are not leadership projects. They are whole people — with complicated teams, real pressures, and extraordinary capacity running beneath the surface of their reactivity. Behind every Capacity Wheel™ score is a human being who is trying to show up better for the people who depend on them. Honor that. Every session. Without exception.
Small shifts produce lasting culture change. A question you ask today might be the one they carry for ten years. A reframe you offer might unlock the communication practice that reshapes their entire organization's culture for decades. The work you do here matters far beyond the hour.
Three Truths Every CLEAR™ Coach Carries
We cannot give away what we haven't received. Lead with clarity yourself — before asking anyone else to.
Consistency builds trust. The most powerful thing you do is show up — session after session — clear and present.
You are not here to fix people. You are here to call out the leadership greatness that is already inside them.
Your Facilitator Affirmation — Say This Before Every Session
"I am made for this.
I am designed to call out greatness and clarity in others.
How honored am I that I get to serve leaders this way?"
This is your season.
There is no doubt you are positioned and purposed to lead others toward their very best.
Step out. Don't shrink back.
